The 5 Revenue Leaks Killing Your ARR (And How to Plug Them Fast)

Most revenue problems aren't sourcing problems โ€” they're leakage problems. Here's where B2B companies lose ARR silently and how to stop it.

The 5 Revenue Leaks Killing Your ARR (And How to Plug Them Fast)

Most revenue problems are diagnosed as pipeline problems. But in my experience working with dozens of B2B companies, the real culprit is usually revenue leakage โ€” ARR that should be coming in but isn't, because of fixable process gaps.

Here are the 5 most common revenue leaks and how to plug them.

Leak #1: Slow Lead Response

You're generating leads. You're just not responding fast enough.

InsideSales.com found that the odds of qualifying a lead decrease by 400% if you wait longer than 5 minutes to follow up. Most companies take 47 hours.

Fix: Implement lead routing automation in your CRM. Every new inbound lead should be assigned to a rep within 60 seconds and receive an auto-reply within 2 minutes.

Leak #2: Poor Handoff Between Marketing and Sales

MQLs that fall into a black hole. Demos booked but never confirmed. Leads recycled without proper notes.

This misalignment costs B2B companies an average of 10% of their annual revenue according to Aberdeen Group.

Fix: Build a formal lead handoff SLA โ€” define exactly what information must be passed, when, and in what format. Use shared dashboards to track handoff quality.

Leak #3: No Expansion Motion

You're working hard to close new logos and completely ignoring the customers you already have.

Bain & Company research shows that increasing customer retention by 5% increases profits by 25โ€“95%. Yet most B2B companies invest 10x more in acquisition than retention.

Fix: Build a proactive customer success and expansion motion. Schedule quarterly business reviews, identify upsell/cross-sell opportunities, and create a formal expansion playbook.

Leak #4: No Re-Engagement for Churned Customers

Every churned customer is a pre-qualified lead. They know your product, they had a reason to buy once, and their situation may have changed.

Fix: Tag every churned customer in your CRM with churn reason and date. At the 6-month and 12-month mark, trigger a personalized re-engagement sequence that addresses the original churn reason.

Leak #5: No Pricing Discipline

Discounting is a silent ARR killer. Every 1% in unnecessary discount erodes margin and trains customers to expect discounts in renewals.

Priceintelligently research found that a 1% improvement in pricing realization leads to an 11% improvement in operating profit โ€” the highest leverage revenue action available.

Fix: Build a discount approval process. Define exactly when discounts are allowed, at what levels, and who must approve. Track discount rates in your CRM.

Start With the Biggest Leak

Don't try to fix all five at once. Identify your biggest leak and spend 30 days plugging it. Then move to the next.

The compounding effect of fixing revenue leakage is often more impactful than any new marketing campaign.
